After several years being live on Epic’s clinical modules, a large health system decided to convert 21 hospitals from various legacy systems to Epic’s revenue cycle modules in less than two years.
As its established revenue cycle managed services partner, Ensemble deployed a team of experts to lead the planning and implementation of all go-lives. With a focus on operational readiness, the health system returned to baseline performance within six days of each conversion.

Challenges
Given the short timeframe for converting 21 hospitals and the operational leaders’ limited knowledge of Epic’s Revenue Cycle modules, substantial expertise, support and scalable resources were essential to manage the transition from multiple HIS environments to Epic Revenue Cycle modules. Each HIS transition presented a unique set of challenges. Furthermore, multiple go-live events were required, often involving up to four hospitals simultaneously. It was crucial to maintain stable performance throughout this process.
Solutions
Ensemble played a pivotal role in transitioning the system’s 21 hospitals from various legacy systems, including MEDITECH, Siemens and McKesson, to Epic’s revenue cycle modules within a span of less than two years.
As the system’s end-to-end RCM partner, we used our expertise in both processes and technology to carefully plan and execute all go-lives, ensuring operational readiness and enabling the health system to return to baseline performance within six days of each conversion. To do so, Ensemble:
- Initiated key partnerships with the client's Epic project team and revenue cycle operations across Revenue Management, Billing, HIM and Patient Access
- Gradually initiated go-lives to refine processes and course-correct for subsequent implementations
- Prioritized operational readiness in key areas, including Patient Access, DNFB, CFB, Clean Claim Rate and Gross Revenue
- Established dedicated committees in each crucial area, conducting weekly preparation meetings before go-live and daily meetings after go-live
- Set a baseline revenue period for consistent monitoring
- Promoted accountability, transparency and defined policies for workqueue ownership and issue resolution
